Ok, so for my random thinking of the day.... What would be the absolute minimum computers needed to run my 04 (converted to LBZ) and have it 'functional'? I'm thinking ECM, TCM & BCM. Add instrument cluster if I want to be able to know speed, temps, fuel, etc. How about my friends '99 6.0 gasser (I'm thinking PCM, maybe BCM)?

ECM and TCM is all that is needed to run it, the BCM is needed if you want tow/haul to work. The cluster isn't required unless you want the factory guages and to know when you are in tow/haul mode. As for a gasser, they only need the PCM to run and function, the BCM if you want to run the stock cluster.
